Did the lead convert? Did the customer return? The data a horizontal player can't see. 4. **Trust patterns at the moment of failure.** What your AI does when it doesn't know — and how the dealer's team recovers in front of a $50K customer. ### 13 — Framework: four questions before you deploy AI in customer-facing work - **Q1.** Where's the gap between the generic-correct answer and what this customer actually expects? *If you can't name three examples in your customer's domain, you don't yet know enough to ship.* - **Q2.** Who owns the tacit knowledge inside your customer's org — and how do you extract it before deployment? *Not after the first complaint. Before.* - **Q3.** What's deterministic vs probabilistic in your stack — and have you defaulted too far toward the model? *Probabilistic where ambiguity is the point. Deterministic where being wrong costs you the account.* - **Q4.** How do you detect when your model is giving the generic baseline instead of the customer-specific answer? *If the answer is "we'll know when a customer complains," you don't have an eval system. You have a customer.* ### 14 — Closing We didn't lose that dealer because our model was worse than ChatGPT. We lost because we treated a *dealer-specific question* as a generic one. Every AI team in this room is *one BDC manager* away from the same lesson. *The winners in vertical AI aren't the ones with the best models.
